The LMS Is Dead. Yoodli Built Another One.

Yoodli built AI communication coaching as an LMS bolt-on. The format is wrong even if the tech is right. Coaching belongs in the workflow, not a portal.
Following a recipe to make a meal is still "cooking," but what happens when an ingredient is missing? You improvise. You taste, adjust, think on your feet. That's the difference between following instructions and actually being able to cook.
The same gap exists in sales coaching. Knowing the recipe (the methodology, the framework, the playbook) is not the same as being able to cook under pressure when the buyer throws you a curveball.
Yoodli, to their credit, recognised that gap. They raised serious money to solve it. And then they built the solution in exactly the wrong format.
What Yoodli got right
Let me be fair first, because this isn't about bashing a competitor. It's about the industry making the same structural mistake over and over again.
Yoodli identified a genuine problem: sales reps need to practise communication skills, and most of them never get the chance. They built AI-powered communication coaching. They used speech analysis, real-time feedback, and structured practice scenarios. The technology is genuinely impressive.
The insight is correct. Reps need practice, not just information. Coaching, not just training. Repetition with feedback, not one-off workshops.
I agree with all of that. We've been saying the same thing for years.
What Yoodli got wrong
Here's where it falls apart: they built it as an LMS bolt-on.
Yoodli's model is fundamentally a training portal. It lives outside the rep's daily workflow. The rep has to log into a separate platform, navigate to an assigned module, complete a practice exercise, and then go back to their actual work.
Sound familiar? It should. That's exactly how every LMS has worked since the early 2000s. The only difference is the AI is better. The format is identical.
And the format is the problem.
Let me do the maths on why this matters.
A sales rep's day looks roughly like this:
- 2-3 hours on calls and meetings
- 2-3 hours on email and CRM updates
- 1-2 hours on pipeline management and deal strategy
- 30 minutes to 1 hour on admin, Slack, internal meetings
That's a full day. Where in that schedule does a rep carve out time to log into a separate training portal and do a practice module? They don't. That's why LMS completion rates in sales organisations average somewhere between 20% and 40%, and the number drops further every quarter after launch.
The best technology in the world doesn't matter if it lives in the wrong place.
The LMS format is the disease, not the cure
The learning management system was designed for a world where training happened in scheduled blocks. You go to training. You complete modules. You pass assessments. You're "enabled."
That model assumes two things that are demonstrably false in sales:
1. That reps have dedicated time for training. They don't. Every hour spent in a training portal is an hour not spent selling. Sales leaders know this. That's why training is constantly deprioritised, pushed to Friday afternoons, or made "optional" (which means "nobody does it").
2. That what you learn in a training portal transfers to real conversations. It doesn't. The forgetting curve guarantees that most of what a rep learns in a training session will be gone within 30 days. And even what they remember in theory, they struggle to apply under the pressure of a live deal.
Yoodli built better AI inside the same broken container. It's like putting a Ferrari engine in a horse-drawn cart. Impressive engineering. Wrong vehicle.

Coaching in the workflow vs. coaching in a portal
The distinction matters enormously, and it's worth being precise about it.
Portal coaching means the rep leaves their workflow to access coaching. They stop what they're doing, go to a different tool, complete an exercise, then return to work. The coaching is separated from the context it's meant to improve.
Workflow coaching means the coaching is available inside the rep's existing context. Preparing for a call? The coach is there. Just got off a tough discovery meeting? The coach is there. Working through pipeline and wondering how to unstick a deal? The coach is there.
The difference isn't convenience. It's effectiveness. When coaching happens in context, the feedback is immediately applicable. The rep practises a scenario that mirrors what they're about to do, not a generic exercise that might be relevant someday.
Here's a practical example. A rep has a discovery call in 45 minutes with a VP of Operations at a logistics company. They're nervous because they keep losing deals at the discovery stage.
In the portal model, the rep would need to log into Yoodli, find a relevant practice module (if one exists for their specific scenario), complete it, absorb the feedback, and then translate that to their upcoming call. Realistically, they won't do any of this. They'll wing it.
In the workflow model, the rep opens their coach and says "I've got a discovery call in 45 minutes with a VP of Ops at a logistics firm. They're evaluating three vendors. I keep losing deals at discovery. Help me practise." The coach runs a role-play tailored to that exact scenario, gives specific feedback on their discovery questions, and the rep walks into the call better prepared. Total time: 10 minutes. No context switching. No portal.

The pattern keeps repeating
This isn't just about Yoodli. The entire enablement industry keeps making the same mistake: taking a new technology and putting it inside an old format.
- AI-powered content recommendations? Still inside a content portal.
- AI-generated coaching tips? Still delivered as post-call summaries that arrive too late.
- AI role-play? Still packaged as training modules assigned by a manager.
The technology improves. The format stays the same. And the results stay the same too.
If the format was going to work, it would have worked by now. LMS platforms have been around for over 20 years. Completion rates haven't meaningfully improved in that time. Adding AI to a broken format doesn't fix the format.
What actually works
