What is a coaching scorecard?

A coaching scorecard lists the skills a sales call should show and describes each level, so managers score calls consistently and coach from them.

What goes on one

The scorecard names the skills (framing, problem discovery, stakeholder mapping, handling objections, gaining commitment) and describes what each level looks like on a real call, usually on five levels. Managers, enablement or an AI scorer use it to rate calls, and the manager uses the weakest skill that matters to a deal as the topic of the next coaching session. It differs from a sales KPI scorecard, which tracks outcomes such as pipeline, win rate and activity.

Average fit with human scores
  • Before the assessors' reasons0.62
  • With trained assessors' own reasons0.72
From our 2026 scoring research. Textbook examples of good behavior added nothing.

The level descriptions decide whether two scorers land on the same number. Compare two ways of describing the top level of a budget skill. A textbook line (illustrative): "Rep explores the buyer's budget thoroughly." A trained assessor's reason, taken from a real score: "Surfaces budget source, CFO gate and decision timeline." The second names three things a scorer can find in a transcript. In our 2026 scoring research, giving the scorer assessors' reasons like that one lifted average fit with human scores from 0.62 to 0.72. Textbook examples of good behavior added nothing (field guide). Scores should be whole levels: rounding one production engine's fractional scores added 16 points of exact agreement. From a score to the next call

A team's scorecard has twelve skills. On a renewal call, a rep scores level 2 on stakeholder mapping: the champion mentioned a new CFO and the rep did not ask about her. The manager makes that line the brief for the rep's next call on the account and asks one question in the 1:1: "What do you know about how the new CFO judges a renewal?" The rep knows nothing yet, so the next call opens there. The full twelve-skill version is the sales call scorecard; how to write the level descriptions is in How to build a call scoring rubric.

FAQ

What is the difference between a coaching scorecard and a sales scorecard?

A coaching scorecard rates how well a rep performed skills on a call. A sales scorecard tracks outcomes such as quota, pipeline and activity. The first tells a manager why a rep is behind; the second tells them that they are.

How many skills should a coaching scorecard have?

A coaching scorecard should have enough skills to cover the call type, usually ten to twenty. Our research scorecard for discovery calls had 20 skills. Mark skills whose moment never came as not applicable, so long scorecards do not punish short calls.

Who should write the level descriptions?

The managers whose judgment you want to reproduce should write the level descriptions. In our call-scoring research, their reasons for real scores, in their own words, lifted average fit with human scores from 0.62 to 0.72, and textbook descriptions added nothing.
