Sales coaching is a manager working with one rep on that rep's live deals, so the rep's next buyer conversation gets the deal what it needs.
Brief, observe, debrief
Each session has three parts. The manager briefs the rep before a buyer call on what it needs to produce, observes the call or its recording, and debriefs it within a day or two: the rep talks first, the manager names one gap using the buyer's words, and they agree one move for the next call. The standard is the team's own methodology, such as MEDDPICC or Gap Selling.
- 01BriefWhat the buyer call needs to produce
- 02ObserveThe call or its recording

Coaching runs weekly, which is what separates it from training, a group event that teaches a skill once. The manager's skill matters: across 1,246 pharmaceutical reps, frequent coaching from less skilled managers was linked to worse results (Dahling et al. 2016, via our kickoff field study). The full model is in our sales coaching framework.
One deal, brief to debrief
Illustrative. A rep has a second meeting this week with a prospect who mentioned "a bad quarter" on the first call. In the brief, the manager asks what that bad quarter cost. The rep does not know. They agree the rep will ask. In the meeting the buyer puts a number on it. In the debrief the next day, they agree the next move: bring that number to the finance lead on the next call.
The debrief is where coaching usually goes soft. A weak one sounds like "Good call, keep pushing on value." A strong one quotes the buyer back: "At minute twelve she said the bad quarter cost them two accounts. That's the line the finance lead needs to hear, so open with it."

FAQ
What is the difference between sales coaching and sales training? Training teaches a skill to a group, usually once. Coaching applies that skill with one rep on one of their own deals, every week. Training gains fade when the skill is not used; coaching keeps it in use on the opportunities that are open now.
Who does sales coaching? The front-line sales manager does most of it, one rep at a time. Enablement teams set the standard and the methodology, and peers or AI coaches can extend the manager's reach. Sales coaching questions lists what a manager asks in each part of a session.
Can AI do sales coaching? Yes, when it works the rep's live deals. An AI coach can brief before a buyer call, read what the buyer said, and debrief the deal with the rep on a call against the team's methodology. A tool that only returns a score measures the call; coaching changes the next one. See the for leaders page.
